These patterns come from the LLM being trained upon (ingesting) an almost unimaginable quantity of human expression, typically around 50 terabytes of books, articles, websites, documentation, conversations, arguments, code, speculation, and noise. They are trained on so much text – the equivalent of tenms of millions of books – that no human could read even a fraction of it in a lifetime. All of that is boiled down into a single statistical landscape of approximately 5 gigabytes.

They key thing kept in that 5GB landscape is which word is the best next word to “say.” From the iteration of this question emerges the illusion of understanding. Because language is the surface of human thought, AI’s fluency feels like intelligence. But the system is not thinking. It is only predicting.
It is a paradoxical model: it can flawlessly restate the laws of thermodynamics and yet can produce a disastrously wrong interpretation of a client’s emotional state or a team’s conflict. It is strong where language mirrors stable truth, and it collapses where language reflects ambiguity, belief, bias, or emotion.
Most critically: AI has no internal signal that distinguishes reliable language from unreliable language. It does not know when it has drifted from fact into assumption, or from interpretation into fabrication. Its predictions do not come with any awareness of what kind of territory it is in.
A language model can list the monuments of Paris, describe its history, summarize its neighborhoods, and recommend cafés. But it has never been to Paris. It has no idea what a city is. It cannot form the concept of a place. It knows every sentence ever written about Paris and understands none of them.
And because today's AI can generate this kind of counterfeit understanding at machine speed, the volume of language inside the organization increases dramatically. This acceleration has real benefits. Teams can explore ideas more quickly, refine drafts in minutes, and move from question to articulation with unprecedented ease.
Yet this velocity creates a problem: discourse now moves faster than meaning-making can keep up. Language can spread before anyone has determined whether it is grounded, accurate, or even coherent. What looks like speedy thought becomes, at times, speed without understanding.
This would be a technical curiosity if rhetoric were incidental to the organization. But discourse is the organization’s nervous system. It is the medium through which decisions, explanations, alignment, and judgment travel. When the medium becomes ungrounded and accelerates, the organization’s ability to know what is true becomes unstable.
This is why leaders cannot treat AI as a tool. It is not a tool. It is a generator of rhetorical discourse.
And when discourse changes, everything built on discourse begins to shift.

Once we recognize that AI is a talking machine rather than a thinking machine, the next question becomes unavoidable. When can we trust what it says, and when will it produce fluent language that should not be believed?
The answer begins with a simple observation. The human language upon which these systems were trained is not uniform. Some kinds of language map closely to stable reality. Others drift into interpretation, bias, belief, emotion, identity or speculation. Humans can tell these categories apart. A prediction system cannot.
Inside the model, all language appears identical. It is statistical pattern rather than structured meaning. That is why rhetorical AI can move seamlessly from fact to assumption and from interpretation to invention without noticing any transition.

The Trust Gradient is not a theoretical construct. It has been empirically validated by the KaBLE evaluation (Collins, Aher, Ramesh et al., University of Pennsylvania and Google DeepMind), which tested whether large language models can distinguish facts, knowledge, interpretations and beliefs.

- interpreting tone, silence, fear or tension

- making value based tradeoffs
- deciding what quality means in this moment

- understanding when the real issue is not the stated issue
AI collapses here. It has no access to real world context, no model of people, no grounding in consequence and no comprehension of stakes. Yet it will generate fluent rhetoric in this zone anyway, and sometimes extremely persuasive rhetoric, which is exactly what makes it dangerous.
Why this matters for leaders
As rhetorical AI becomes more integrated into daily workflows, roles will not disappear. Roles will repartition. The replaceable parts will accelerate. The partially replaceable parts will shift toward human verification. The non replaceable parts will become more visible, more valuable and more difficult.
This rebalancing will reshape jobs across the organization. Some roles will become lighter, some heavier, some will split or recombine. New judgment roles will emerge.

Roles begin to rebalance.
The rhetorical components of jobs split, recombine or migrate to different parts of the organization. Some roles become simpler and lighter. Others become more demanding and more judgment heavy.
Processes begin to distort.
Workflows built on careful framing and interpretation are pressured by the velocity of machine generated language, creating subtle misalignments between how work is described and what the work actually requires.
Structures begin to loosen.
Teams organized around predictable communication patterns may discover that their old coordination mechanisms no longer hold. Misunderstanding begins to outrun correction.
Service models begin to drift.
In industries where the core product is rhetorical, the economic logic changes. Pricing, differentiation and competitive positioning shift as machine fluency becomes abundant.
Industries begin to realign.
Value chains reorganize around new cost structures and new capabilities. Entire sectors adjust as rhetorical production becomes less scarce and less human.
None of these transformations are fully observable yet, and many sit outside the direct control of any individual leader. What is visible is the first and most important signal: the meaning-making substrate is moving.
Leaders must first recognize the nature of rhetorical AI and the destabilizing force it introduces. Only with that understanding can they begin to interpret the broader reshaping of work and prepare for what comes next.
